Marketing plan revision — after the Suno-style /studio landing

Date: 2026-05-25 Author: strategy review prompted by the new Suno-shaped /studio hero (PR #141) + multi-source import paths (PR #144) + Odessa CTA (May 25). Status: revision proposal. Existing docs in docs/marketing/ stay as historical record; this doc is the diff. Edits called out at the bottom should land before the next paid-acq cycle.


What changed about the funnel

The pre-existing marketing plan treats Graphene as a listener-distribution vehicle and EmberKiln as a siloed B2B SaaS for indie authors. Every listener-side doc (Week-1 channel kit, ICP, paid-acq) sends visitors to show-consumption surfaces. Every Studio-side doc (rollout, monetization) assumes a closed-beta apply-via-form flow that lands on /dashboard/admin/manuscripts/new.

The new /studio landing breaks both assumptions:

  1. Studio is now consumer-grade. "Drop a manuscript → get an audiobook" is a single-CTA hero with the same conversion shape as Suno's "make any song you can imagine." It's no longer a B2B form behind an apply gate.
  2. Multi-source ingestion expands the ICP. The hero now offers four input paths — manuscript upload, paste text, Day One JSON import, Use Odessa AI. Each one is a different audience. Day One alone opens a journaling-to-audio surface that doesn't exist in the existing plan.
  3. Real shows are the social proof. Floating poster cards on the hero are LIVE published audiobooks listeners can click into. The creator and listener sides now visually share a surface — visitors see "this is what gets made here" before reading any copy.
  4. The creator → listener loop is implicit but undocumented. A creator who ships an audiobook through Studio publishes to graphene.fm — but no existing doc says this, and no copy on either surface makes it explicit. This is the highest-leverage thing the existing plan is missing.

These four shifts compound. The listener-side marketing now has a recruiting upside it didn't have (every listener is a latent creator), and the Studio-side marketing now has a discovery upside (every published show is creator marketing for the platform).


Revised positioning

Old positioning (implicit across docs):

  • Listener side: "AI-narrated serialized audio fiction with interactive elements (letters, branching)."
  • Studio side: "Indie author audiobook production service."
  • Two unrelated products that happen to share a parent brand.

New positioning (explicit, single sentence):

Graphene is a network where what you write becomes what people listen to — drop a manuscript or pull from your journal, and your work ships to the same catalog that listeners are already browsing.

This positioning works because:

  • It captures both the listener and creator value props in one breath.
  • It makes the multi-source ingestion (manuscript / journal / etc.) feel like a feature, not a list of integrations.
  • It makes the creator → listener loop the headline, not a footnote.

Brand-mark consequence: the GRAPHENE [.fm] [studio] cross-nav (shipped May 25) already reflects this — one network, two doors. Marketing copy should follow the same rhythm: every listener-side surface should mention Studio briefly, every Studio-side surface should mention the listener catalog.


ICP revisions

The existing ICP doc segments by surface. The new landing creates net-new ICPs the doc doesn't cover:

Net-new ICPs to add

  1. Journaler-to-audiobook (Day One import path)

    • Who: people with 200+ Day One entries who've wondered "what if my journal were an audiobook"
    • Why now: Day One has ~3M users; many keep multi-year archives. The export-to-Graphene path is a 5-minute action.
    • Hook: "Turn your last five years of Day One into a chronological audiobook. We narrate, you listen."
    • Channels: r/dayone (5k subscribers, low spam), r/journaling (200k), Day One's own community Discord, X micro-influencers in the "second brain" space
    • Conversion expectation: low overall (most journals are private by design), but the ones that convert convert hard (they made a thing they want to share)
    • Studio pricing fit: free for v1; could convert to paid if usage shows the audience values it
  2. Suno producer who wants narrative

    • Who: Suno creators who've made 50+ tracks and want a longer-form artifact
    • Why now: the Veneer track import + audio library Suno paste paths show we're already a destination for Suno music; the natural adjacency is "Suno's instrumental + your prose = a real audiobook with score"
    • Hook: "Paste your Suno tracks. Drop a manuscript. Your audiobook ships with a soundtrack."
    • Channels: r/SunoAI (45k), Suno's Discord (large + active), TikTok #sunoai
    • This is a NET-NEW audience the existing plan doesn't address at all. Probably highest-leverage of any new ICP.
  3. Odessa user who wants to scale up the story

    • Who: people who've gotten one story-seed out of Odessa and want to keep going
    • Why now: Odessa exists and works; the "promote your Odessa seed into a full Graphene audiobook" path is already wired
    • Hook: "Odessa found the story in your journal. Studio turns it into the audiobook."
    • Channels: Existing Odessa users (in-product upsell + email), the same Day One / journaling communities that fit ICP #1
    • This is a within-network upsell more than a cold acquisition channel

Existing ICPs to revise

  • Graphene Supervised Creator (parent + kid): the existing doc flags this as unvalidated. The new Studio landing is too high-context for kids — pull this out of the Studio ICP entirely and reframe as a HiveJournal feature.
  • Graphene Listener ($5/mo subscriber): add a line acknowledging that every listener is now potentially a creator. The "you can build on Graphene too" pitch belongs on the listener subscribe modal as a P.S. (not the headline — listeners came to listen).
  • Direct-to-Audible indie author: the existing rollout doc lists Reedsy / NaNoWriMo / r/selfpublish as channels. These remain right but should be RE-FRAMED — the new pitch is "we publish to Graphene + you export to Audible," not "we're a private production service."

Channel mix revisions

Existing paid-acq kit (2026-05-20-graphene-paid-acquisition-kit.md) is listener-only: Reddit / Apple Search Ads / Meta / TikTok / Google all point at show consumption. Three changes:

  1. Add Studio creative variants to the paid kit. Each existing channel gets a creator-side counterpart:

    • r/SunoAI: "Drop your Suno track + 30 pages of prose. Get an audiobook with a score." → /studio
    • r/dayone + r/journaling: "Your Day One archive, narrated. Free during beta." → /studio/new/day-one
    • r/audiodrama: keep the existing listener hook; add a P.S. on the post that mentions Studio
    • TikTok: a creator-side variant where the screen recording shows someone pasting prose + a few seconds later the player is playing a finished chapter. Time-lapse the production. This is the literal Suno content format that converts there.
    • Apple Search Ads: keep listener-only — creator intent doesn't search Apple Podcasts.
  2. Reallocate budget. Existing kit is $500/mo, listener-only. Add a parallel $250/mo Studio bucket: $100 r/SunoAI + r/dayone, $100 TikTok creator-side, $50 organic experimentation. Keep the listener $500 unchanged for now — both audiences need feeding.

  3. Track the loop, not just the click. The conversion metric the existing kit cares about is "listen started." For Studio, the equivalent is "first chapter rendered." But the cross-side metric — "a creator who came in via Studio whose published show generated N listens" — is the real signal of platform health. Without that metric, the two sides feel like separate businesses with the same logo.


New channel: Studio's published shows as creator marketing

The floating poster cards on /studio show real published audiobooks. This is a CHANNEL the existing plan doesn't have a name for:

Every show that ships through Studio becomes recruiting material for the next creator.

To make it work:

  1. Every published show's /seasons/[id] page should carry a small "Made on EmberKiln" link in the footer (similar to the Point Seven cross-link pattern). Curious listeners → /studio.
  2. Studio's poster cards should rotate to surface different shows on different visits — don't show the same 6 every time. The seasons table already has the recency data; the /api/story-seasons/public endpoint just needs an order-by-recency tweak (probably already does).
  3. A "Creator behind this show" link on the season page → writer hub (/writers/<handle>) for non-Sandon shows, with a tiny "Build your own audiobook →" link in the hub. Closes the loop visually.

This is the highest-leverage move on this list. Three small touch-ups across already-shipped surfaces, no new pages.


Studio-side messaging: what to copy from Suno + where to diverge

Suno's landing pitch is instant gratification: type one sentence, get a song in 30 seconds. Studio can't match that latency — audiobooks need source material and take real time to render. So Studio should NOT copy Suno's "instant" framing. The pitch instead is "finished" gratification: your existing writing, fully produced, ready to listen to.

Inline ready-to-paste revisions for each existing marketing doc:

2026-05-19-graphene-week-1-channel-execution.md

  • Add a fourth channel: r/SunoAI cross-post — same week as r/audiodrama. Pitch the creator side, not the listener side. Test thread: "I built an audiobook production pipeline that takes Suno tracks as music bumpers. Free during beta."
  • Reddit listener post: append a P.S. — "Also: the production pipeline that made this is at graphene.fm/studio if you want to build your own."
  • TikTok creative #4: time-lapse of a paste-text → audiobook render, set to a Suno instrumental. "30 seconds of writing, 5 minutes of listening."

2026-05-19-icp-and-competitor-analysis.md

  • Add the three net-new ICPs above (Journaler / Suno producer / Odessa user) as separate segments.
  • Move "Supervised Creator (parent + kid)" out of the Studio ICP — too high-context for the new consumer-grade landing.
  • Add Suno as an adjacency, not a competitor: "Suno makes music; Studio makes audiobooks. Suno's CDN URL → Studio's bumper slot is the integration shape."

2026-05-20-graphene-paid-acquisition-kit.md

  • Add the $250/mo Studio bucket described above.
  • Add four creator-side ad variants (one per top channel) with hook copy.
  • Note that creator conversion attribution needs the loop metric (a Studio creator who ships → that show gets N listens) before optimizing budget. Until then, optimize on "first chapter rendered" as a proxy.

2026-05-24-phase-0-launch-checklist.md

  • Add a sixth checklist item: Studio landing CTA testing. A/B test the "Drop a manuscript" hero copy against alternatives ("Turn your writing into a listening experience" vs "Make an audiobook from anything you've written") with Plausible/PostHog event tracking. Free, ~15 min to set up, tells us what conversion looks like before paid spend hits.

docs/product/EMBERKILN_ROLLOUT.md

  • Update Phase 2 description: pricing should reflect the consumer landing (single signup → use it, with quota-based pricing) NOT the apply-via-form gate the doc currently assumes.
  • Add a "creator → listener loop" section that explicitly states: every published Studio audiobook also publishes to the graphene.fm catalog (unless the creator opts out for direct-to-Audible-only workflow). This is the platform value prop and should be documented as policy.
  • Add a "Studio GTM" subsection that points to the revised paid-acq kit. Currently the rollout doc has no marketing kit of its own.

docs/product/GRAPHENE_MONETIZATION.md

  • The status update notes Studio "shipped ahead of plan" — bump this to "shipped with consumer-grade landing." The monetization model can shift from "revenue-share on Audible royalties" to "quota-based SaaS" given the new landing's audience.
  • Add a fourth monetization vector: listener-creator dual-side subscription — one paid tier that unlocks both Graphene+ listener perks AND Studio quota above the free band. This is the model the network shape now supports and the existing doc doesn't enumerate.

What to ship next (marketing-side, not engineering)

  1. Pick one paid-acq experiment to run this week. r/SunoAI single post + a $100 Reddit-promoted post is the cheapest test of the new creator audience. Run for 7 days, measure /studio landing → /studio/new arrival rate.
  2. Add the "Made on EmberKiln" footer link to every /seasons/[id] page. ~10 lines of code, closes the creator → listener loop on every show page.
  3. Write a Studio FAQ at /studio/help that addresses the new ICPs (Day One importer, Suno integrator, Odessa graduate). Even three Q&As beats the current zero.
  4. Re-record the hero metaphor in the Week-1 Reddit listener post. The current draft talks about Sandon-as-creator; the new pitch is that listeners can become creators here too. Same post + a single new paragraph.

These four moves are each <2 hours of work. None require new engineering. All four together test whether the new landing actually shifts the funnel before any further investment.


Open questions (decide before next paid-acq cycle)

  1. Listener-creator dual-subscription pricing? If yes, the listener subscribe modal needs new copy. If no, Studio pricing is fully independent.
  2. Direct-to-Audible-only creators — do they publish to graphene.fm? Default-yes makes the loop work; default-no respects creator preference. Recommended: opt-out at upload time with default-yes, since the network value prop needs supply.
  3. Day One import as a paid feature? The first 5 entries free, then quota-gated? Or fully free during beta? Recommend free during beta + observe usage; gating before validation kills the channel.
  4. Suno-as-an-adjacency public messaging — how loud? Mentioning Suno in copy creates dependency on a third party. Recommend: name Suno in r/SunoAI posts (you have to to be relevant) but keep the main landing generic ("paste a track URL") so we're not pinned to one music tool.
